Not All Gas Heaters Are Created Equal: A Quality Inspector’s Guide to Sizing & Installation


I review roughly 200 unique HVAC installations a year as a quality compliance manager. And if there’s one question I get asked more than any other by contractors and property managers, it’s this: “Which gas heater should I put in this space?”

My honest answer is always the same. It depends. There isn’t a single “best” unit. There’s the right unit for your specific situation—and mixing those up is where projects go sideways.

Over the years, I’ve watched enough installations come through inspection to group most decisions into three common scenarios. If you can figure out which one you’re in, you’re already most of the way to a correct choice.

The Three Common Scenarios

I’m going to walk through each one based on what I actually see in quality checks. The key differences come down to three variables: the space itself, how often it’s used, and who’s paying for the gas.

Scenario A: The Fast Turnaround, Enclosed Space

This is the most common one I see: a contractor needs to heat a single room in a home or a small office addition. Think a garage conversion, a basement rec room, or a back room that was added without extending the central HVAC.

The tell-tale signs: the space is reasonably well-insulated (maybe 200-400 square feet), and the client wants it done quickly without tearing up walls for ductwork. Cost is a consideration, but they are not buying the absolute cheapest option on the shelf.

What usually works best here: A direct-vent wall furnace in the 20,000 to 30,000 BTU range. This is not a controversial pick. It’s the workhorse. They’re simple to install, vent directly outside, and don’t eat up floor space. I’ve rejected units in this category only when the installer tried to use a space that was too large for the heater, or when they didn’t verify clearances to combustibles.

One thing I’d flag: do not skip the manual J calculation. I know it’s a pain. I know you’ve done a hundred of these. Here, the specs matter more than the price. I’d recommend a sealed-combustion direct-vent gas fireplace or a high-end wall heater with a programmable thermostat. The homeowner cares about the flame pattern and the noise level. If the blower sounds like a jet engine, they will call you back. (I know from experience: upgrading the blower spec increased satisfaction scores by over 30% on a 50-unit project we did in 2023).

For continuous use, the focus shifts to efficiency and thermostat accuracy. A standard bi-metal thermostat might drift by 3-4 degrees. That’s fine for a workshop. It’s annoying in a home office. Spend the extra $25 on a digital or smart thermostat cap. It’s a cheap upgrade that pays for itself in one less complaint call.

How to Tell Which Scenario You're In

This is the part where I can actually help you decide. Don’t just guess. Go through this quick mental triage:

  1. What is the primary use? Is this a daily driver (Scenario C) or a once-a-week space (Scenario B)? If it’s used less than 10 hours a week, it’s Scenario B.
  2. What’s the wall construction? Is it a standard interior wall or an exterior wall with full insulation? If it’s a concrete block basement wall, you need a direct-vent unit that doesn’t rely on room air for combustion. That’s Scenario A or C, but with a specific venting requirement.
  3. Who is the end user? If the final client is a property manager who wants “low maintenance and cheap,” you’re in Scenario A. If it’s a homeowner who has Pinterest boards for the trim, you’re in Scenario C. The budget decision is often made for you here.

A quick story: I had a project where I was sure it was Scenario A. Every cost analysis pointed to a basic 20,000 BTU wall heater. Something felt off about the architect’s drawings for the fireplace alcove. Turns out, the homeowner was a designer. She hated the look of the standard unit. We had to swap for a premium fireplace model two days before drywall went up. That added a rush fee (circa 2023, about 35% extra) and a lot of stress. The takeaway? Spend 5 minutes asking about the end user’s taste before you spec the unit. It’s the cheapest insurance you’ll ever buy.
